Sora burned through roughly $1 million a day, earned $2.1 million in its entire lifetime, and went dark on April 26 without warning. The Disney deal died the same day. Most creators didn’t see it coming. That’s not a failure of the tool. It’s a failure of the assumption that one platform owns your workflow. The creators who moved fastest this week weren’t the ones with the best tool. They were the ones who never married one.

I’ve watched this pattern across 16 years of production work. Every time a platform collapses, or a plugin breaks, or a vendor pivots, the people who survive are the ones who treat tools as interchangeable components in a workflow they own. Sora was a slot in the pipeline. A good slot. But still just a slot. Here’s how to fill it.

The 4-Step Workflow

Audit What Sora Did

List every job Sora handled in your actual production.

Before you pick a replacement, know what you’re replacing. Write down the last five videos you used Sora for. Was it text-to-video concept work? B-roll generation? Character scenes? Atmospheric shots? Each job has a different best replacement in 2026. Replacing everything with one tool is how you end up back here.

The thing Sora users miss most is consistent characters. Runway’s Gen-4.5 image-to-video workflow solves this. Generate a hero frame in Midjourney or Flux. Upload it as your identity anchor in Runway. Every subsequent shot references that image. Your character stops drifting. This single workflow change covers 80% of what people used Sora’s character features for.

Export and Archive Your Sora Content

The API shuts down September 24, 2026. Act now.

The web app is already gone. The API closes September 24. Go to sora.chatgpt.com/sunset and export everything before that date. After the deadline, OpenAI deletes all user data permanently. If you built a client-facing library on Sora, this is urgent. Download, back up, and migrate any generation records you need for commercial deliverables.

Cinematic AI video with character consistency built in

I’ve been using Runway since Gen-3, and the image-to-video anchor in Gen-4.5 is the first feature that genuinely changed how I structure a shoot. Upload one well-lit reference frame, write the scene action in the prompt, and the character holds across clips. It’s not perfect on complex multi-person scenes, but for solo subject work it removes the biggest frustration in AI video: the face that changes between shots.

Context: I have an uploaded reference image of my subject — a woman in navy blazer, neutral background, direct eye contact. This image is my character anchor for this production.

Task: Generate a 5-10 second clip where the subject [DESCRIBE ACTION: e.g. sits down at a glass desk, picks up a tablet, looks at camera with a calm expression]. Camera movement: [SPECIFY: static / slow push in / handheld drift]. Lighting: [SPECIFY: natural window light / studio soft box / golden hour exterior].

Format: Photorealistic. Temporal consistency prioritised. No fast cuts or transitions. Output at highest available resolution.

Constraints: Do not add background characters. Do not change the subject’s clothing, face, or hair from the reference image. No text overlays. No camera flares unless specified.
